Three Actions Before Anything Else

Shorts Strategy

Roberto Blake's clipping playbook applied to VE's 6.7M-view KST library
Roberto Blake, Ep522: "The 'clipping industrial complex' is the growth lever most channels ignore. Take long-form videos and systematically clip them into short-form vertical content. Publish on your main channel, not a separate shorts account. Even a 1% back-channel conversion from 10 million Shorts views equals 100,000 new long-form views."

VE has 6.7 million lifetime views concentrated in 14 legacy KST condition videos. That is the source pool. The clips are specced, the captions are written, and the compliance review is done. Nothing needs to be filmed.

The 5 KST Videos Ready to Clip

Priority Video Views Short Title Status
1 Stress Relief + Shoulder Pain 2.15M "She Had Shoulder Pain AND Stress. KST Addressed Both." Awaiting Saylor
2 Headaches / Migraines 431K "Chronic Headaches? This Is What KST Checks First." Awaiting Saylor
3 Severe Back Pain + Disc 215K "Severe Back Pain + Disc Herniation. KST: No Cracking, No Twisting." Awaiting Saylor
4 Pregnancy Sciatica + Sinus 154K "Pregnancy Sciatica + Sinus Pain. KST Is Gentle Enough for Every Trimester." Awaiting Saylor
5 Emotional Pain / Stress 304K "Your Body Holds Emotional Stress. KST Works With That." Awaiting Saylor
Compliance on all 5 clips: Conditions named, NO cure, heal, or treat claims. KST framing stays on the nervous system and the body's own response. "No cracking, no twisting" language included. Emotional stress clip does not claim to treat psychological disorders.

Recommended Cadence

Posting Schedule
Phase 1 (now – July) 1 Short per week from the legacy KST library. Use the 5 specced clips above. Space at least 7 days apart so the same audience is not saturated.
Phase 2 (August+) Add 1 Short per week from the new Dr. Zach shoot-calendar videos (June 23 to July 21 shoot series). New videos are already in the right 30 to 60 second format.
Sustained 2 Shorts per week, alternating legacy KST and new shoot-calendar content.

Titling Formula

Pattern: [Specific condition or patient situation] + [KST differentiator: No Cracking, Gentle, Nervous System]. Keep titles under 60 characters so the full title renders on mobile. Each clip ends with a verbal CTA pointing viewers back to the full video on VE's YouTube channel.

Blocker to resolve: YouTube Shorts upload requires channel manager access for vaneverychiropractic@gmail.com on the main VE channel. This is tracked as a Forge task. Once resolved, all 5 Shorts can go live in one session. Full clip specs and captions are in kst-shorts-clip-concepts-2026-06-18.md.

Live Streaming Go / No-Go

Should VE do YouTube Live? What format fits a clinic, and what is the honest effort vs. payoff?
Roberto Blake, Ep522: "YouTube is now the largest streaming platform on the planet, bigger than Twitch by 3x outside of gaming. 30% of daily logged-in users now watch live content. For local businesses and practices, a monthly or even bi-monthly live Q+A functions as both a retention event and a new-viewer magnet."
GO on YouTube Live. Monthly cadence. 30 minutes.

Live streaming is the highest-proof-of-human format in an AI world. It is the one format AI cannot replicate. Monthly is realistic for a clinic schedule. The 4 R repurpose model means one 30-minute session becomes 4 content assets across the following 2 weeks. Instagram Live should stay deprioritized: Roberto confirms it does not reach new people. YouTube Live does.

Starter Format: "Ask the Chiropractor"

Format Spec
Host Dr. Saylor or Dr. Zach (alternating works well)
Length 30 minutes
Setup Camera, good natural light or ring light. No slides. Conversational only.
Structure 3 to 5 pre-collected parent questions answered on camera + 1 to 2 live chat questions
Close "Book a free consult at Van Every Chiropractic in Royal Oak, call us at 248 616 0900, or schedule online at vaneverychiropractic.com"
Promote Instagram Stories poll 5 days out. Facebook question-collector post 7 days out. Schedule in YouTube Studio 7 days ahead (subscribers get a notification).

The 4 Rs: How One Live Becomes 4 Assets

R What You Do Timeline
Replay Upload the full recording to YouTube as a standard video with SEO title, description, and a new thumbnail Within 24h of the live
Repurpose Clip 2 to 3 best 60-second answers into Shorts/Reels (vertical, captioned). Post Tuesday and Thursday the following week. Week after the live
Reaction Dr. Saylor reacts to a top comment or question from the live in a 30-second follow-up Story or Reel: "Someone asked me this during the live and I want to go deeper..." 3 to 5 days after
Reshare One recap post with top 3 moments plus a quote card. Goes to Facebook, Instagram, and Google Business Profile. Week after the live

Adobe Firefly Thumbnail Workflow

A documented, repeatable workflow for producing 4K YouTube thumbnails at Van Every scale
Roberto Blake, Ep522: "4K thumbnails are now a real requirement. YouTube raised the thumbnail upload limit from 2MB to 50MB and supports 4K. With 30% of views happening on a 70-inch TV, a low-res blurry thumbnail is the new death sentence. Fix this before any other optimization."

Current VE situation: Every single video in the top-20 KST library uses an auto-generated 480x360 freeze-frame. Zero custom thumbnails. The audit has been done, 5 redesigns are staged, and the corrected master template is ready. The workflow below is how to produce more thumbnails in the same brand-accurate system.

Step-by-Step: Producing One 4K Thumbnail

1
Source a Reference Photo
Use a real VE clinic photo of Dr. Saylor, Dr. Johr, or Dr. Zach performing a KST adjustment. Best options in priority order:
  • A still frame from a recent high-resolution video (current shoot series starting June 23 will produce clean source material)
  • A fresh clinic photo on a DSLR or modern iPhone (portrait mode, good light)
  • The existing GBP photo library at apollo/local/notes/ve-gbp-photos/
Why fresh photos matter: The legacy 2011 to 2013 videos only have 480x360 source frames. The canvas and text in the staged 5 thumbnails are true 4K, but the photo portion carries legacy softness. New clinic photos resolve this entirely and will make the batch visually flawless.
2
Relight and Enhance in Adobe Firefly (Free)
Adobe Firefly is free with an email sign-up at firefly.adobe.com. No Creative Cloud subscription required.
  1. Go to firefly.adobe.com and sign in.
  2. Select "Edit Image" or "Generative Fill".
  3. Upload the clinic photo.
  4. In the prompt field, enter exactly: "sharpen eyes, bump contrast, add warm accent lighting from the left, do not alter facial structure or background"
  5. Review the output. If it looks processed, reduce the strength slider (60 to 70% is right for clinical photography).
  6. Export at maximum resolution (Firefly free tier produces 2000px minimum).
Important limit: Use Firefly only for the photo-enhancement use case described here. Do not use the text-to-image generation feature for patient-facing content. Relight and sharpening of real photos only.
3
Apply the Parametric Template
The master template is at shared/staging/ve-yt-thumbnail-master/. It takes three inputs:
  • Enhanced photo (drop into the photo slot)
  • Headline: condition name, maximum 3 words, all caps Optima ExtraBlack, VE white or gold
  • Sub-line: curiosity or relief phrase, Optima Bold, smaller size
Trust pills (GENTLE and NO CRACKING) are already in the template and require no input. Run render_master.py with the parameters. Output: 3840x2160 PNG (true 4K).
4
Export Upload-Ready JPG
Downscale to 1280x720 JPG for YouTube. This stays under the 2MB soft limit while retaining sharpness from the 4K master.
Command: ffmpeg -i output_4k.png -vf scale=1280:720 -q:v 2 upload_ready.jpg
Or export directly from Photoshop or GIMP at 1280x720, quality 90.
5
Compliance Check
Before uploading: does any text on the thumbnail make a cure, heal, or treatment claim?
Acceptable: "KST may help," "gentle approach," "your body's response," condition name only
Not acceptable: "fixes," "heals," "cures," "eliminates" the condition
6
Upload in YouTube Studio
  1. Go to youtube.com/studio and navigate to Content.
  2. Click the video, then Edit.
  3. Under Thumbnail, click Upload Thumbnail.
  4. Upload the 1280x720 JPG.
  5. Save.
Estimated time: 4 to 5 minutes per video. 10 videos in under 1 hour.

AI Tool Evaluation

Roberto Blake's recommended tools filtered for a small chiropractic clinic. Default skeptical on tools outside James Goldbach's curriculum.
Roberto Blake, Ep522: "Stop thinking about AI tools as things that overwhelm you. Start treating each one as a freelance contractor with a specific role: research teammate, ideation teammate, thumbnail teammate, audio teammate. A solo creator or small practice team can now produce at the level of a team."

Each tool below is rated GO / TEST / DEFER. Any tool not in James Goldbach's confirmed curriculum is flagged. VE's goal is not to buy every tool Roberto uses. It is to use the smallest set that solves the actual bottleneck.

YouTube Ask Studio
Free • Built into YouTube Studio • No sign-up
Reads VE's own channel analytics and recommends topics the existing subscriber base is searching for. Roberto calls it the first stop before any paid tool. Open YouTube Studio and look for the Ask Studio or Inspiration tab. Ask: "What topics are my subscribers searching for that I have not covered?"
GO — Start Here
No curriculum flag. YouTube native tool.
Adobe Podcast Enhance
Free • podcast.adobe.com • No download needed
Upload any recorded audio, download a cleaned version with background noise and echo removed. Roberto uses it on every video. Particularly useful for Dr. Saylor's phone-recorded reels where clinic ambient noise can be distracting.
GO — Use Immediately
No curriculum flag. Free-tier Adobe tool, no risk.
Adobe Firefly (relight only)
Free • firefly.adobe.com • Email sign-up
Use for thumbnail photo enhancement only: relight, sharpen, adjust contrast on real clinic photos. The step-by-step workflow is documented in Section 3 above. Do not use for AI-generated patient-facing imagery.
GO — For Thumbnails
No curriculum flag for the relight use case. Flag: has broader AI-gen capabilities, limit to the documented workflow.
Opus Clip
$19/month • opusclip.com • Free trial available
AI clipping: paste a YouTube URL and it auto-identifies the best 60-second segment, adds animated captions, exports vertical 9:16. Already specced into the VE short-form pipeline. Within the under-$50/month fleet budget. Start with the free trial on the Headaches video before committing.
GO — Already Budgeted
James flag: Not in James Goldbach's confirmed curriculum. Saylor should approve the $19/month spend before it starts.
Submagic
Free trial • submagic.co
Adds animated captions, zoom-punch effects, and B-roll suggestions to talking-head videos. Best use case: Dr. Saylor's phone-recorded yapping reels. Test on one Dr. Zach shoot-calendar video before committing. Compare before/after result to current production workflow.
TEST — One Reel First
James flag: Not in James Goldbach's confirmed curriculum. Test and evaluate before adopting.
VidIQ / One of Ten
$7.50+/month for paid features
Useful for outlier research: finding small health channels that got 5x normal views on a specific topic. Valuable for a channel trying to grow from scratch. VE's current priority is repurposing a 6.7M-view existing library. Revisit when new topic research is the actual bottleneck.
DEFER — Not Day 1
James flag: Neither tool is in James Goldbach's confirmed curriculum. Use YouTube Ask Studio (free) first. Revisit if Ask Studio is exhausted.

AI Content Pipeline (Already in Place)

The Claude-based AI content pipeline is already built and running via Apollo. The three-teammate structure recommended by Roberto Blake (Ep522) and Nikki Saunders (Ep521) is specced in ve-ai-content-pipeline-spec-2026-06-18.md.

Teammate Job Status
Research Teammate Scan competitor pediatric-health accounts and YouTube, brief VE on outlier topics and recurring parent questions Built
Ideation Teammate Turn research brief into 10 video/Reel ideas filtered through VE's voice and parent audience Built
Content Teammate Take a transcript or rough script and produce Instagram caption, Facebook post, and YouTube description Built
Clip Teammate Run long-form KST videos through Opus Clip, review output, send top clips to Saylor for approval Pending Opus Clip approval
Thumbnail Teammate Enhance clinic photos via Firefly, apply parametric template, produce upload-ready JPGs Pending Saylor approval of master
